Modernizing a creative
production workflow.

I led the consolidation of production tools and workflows for a growing in-house creative team, making assets easier to find and projects easier to manage.

The starting point

The team had formed from two in-house AV departments shortly before I joined. Its inherited tools were outdated, slow, and no longer suited to the scale of the work. Review processes varied by stakeholder, with feedback and project information spread across multiple systems and email.

The work ranged from short social videos to game trailers, television commercials, and full-length broadcast presentations. A common process needed to accommodate that range.

My role

I led the tooling consolidation across project intake, creative review, asset management, and production workflows. I also co-managed the team’s network storage.

I interviewed team members, internal stakeholders, and leadership individually, then used their feedback to develop project templates and structures. The goal was to give people clear starting points and ownership of their projects.

What I changed

Connected the asset lifecycle

I developed workflows spanning capture and sourcing, storage, ingest, editing, and server-based rendering. Metadata was captured at ingest and enriched through human input and AI-assisted workflows with human review. Editors could access managed projects through their creative applications.

Modernized review in stages

I first replaced fragmented review processes with a custom workflow built on collaboration and low-code tools. As requirements evolved, I moved review into a dedicated work-management platform connected to editors’ in-app panels.

Made access part of the workflow

I introduced controlled sharing for internal teams and external partners, alongside restricted production workflows for sensitive and embargoed content. Project templates gave the team consistent structures without treating every production as the same kind of job.

Systems involved: collaboration and low-code platforms, network storage, digital asset management, creative editing applications, media processing, and project and review management.

What improved

  • Faster storage and ingest. Assets moved into the production environment more quickly, with more accurate and detailed metadata.
  • Easier asset discovery. The library of more than 3.68 million assets became easier to navigate in both shared storage and the asset-management system.
  • Clearer project ownership. Curated templates helped the 35-person team organize and manage its own work.
  • Capacity for varied demand. Intake handled a typical 20–30 new requests daily and scaled during peak periods.
  • More controlled collaboration. Teams gained options for secure review and sharing while restricting sensitive content.
